The premise
Most companies don’t have an AI problem. They have an operating system problem.
The tools multiplied faster than the clarity did. So the automation gets pointed at a process nobody agreed on, and you get faster confusion with better formatting.
I’ve spent twenty years in the gap between a good idea and an operating reality. Watching a strategy die because nobody designed the workflow underneath it. Watching a demo impress a room and then never touch the business.
That gap is the most interesting problem I know, and I’ve made a career of standing in it. I’m not a consultant who learned technology — I’m a builder who ended up in the rooms where the decisions get made.
How the work goes
Before anything gets built, one question: is this a decision problem or a build problem? Most of what breaks downstream was decided badly upstream, by people who never had to live with the consequences.
Repeatable beats brilliant. Your best person quietly absorbing the complexity isn’t reliability — it’s a single point of failure with a salary. We design the thing that runs when nobody is watching it.
Sometimes the process isn’t stable enough to automate yet. Sometimes the constraint is a person, an incentive, or a decision nobody wants to make. I own an implementation firm — which is exactly why I have to be willing to tell you the answer isn’t software.
